First: do you actually need an agency?
Agencies make sense when your project needs several skills at once: UX, design, development, tracking, QA and project management. They are often the wrong choice in these situations:
- You are pre-revenue or testing a product. A free or premium theme set up by you or a freelancer is enough to validate demand. Save budget for marketing.
- You sell a few products with simple needs. Shopify's themes and apps cover most requirements without custom code.
- You only need small, specific fixes. A reliable freelancer for a few hours a month is cheaper and faster.
- You have a strong in-house developer. You may only need occasional design or strategy input.
- You do not yet know what you want. Pay for a short audit or discovery first, then decide on a build.
If any of these describe you, spend the money on traffic, content and product instead. Come back to agencies when the store itself becomes the bottleneck.

Questions to ask in the first call
- Show me two live stores like ours and tell me exactly what you built on each.
- Who will work on our project, and how much of their time will we get?
- How do you decide between a premium theme and a custom build?
- How do you handle COD, Indian gateways, GST invoices and courier integration?
- How do you set up and test tracking for GA4, Meta and Google Ads?
- What does your QA process cover before launch?
- What happens when we want something outside the scope?
- What does support look like in the first 30 days after launch?
Listen for specifics. An agency that has done this before will answer with tools, steps and examples. Vague answers now become delays later.
How to compare quotes fairly
Two quotes that differ by several lakh rupees usually describe different projects. Put them side by side and check:
- Number of page templates designed and built.
- Number of products and collections included in setup.
- Apps configured, and whether any licences are included.
- Tracking, SEO basics and redirects (essential for migrations).
- Design revision rounds.
- Support period after launch.
Remember your recurring costs too. Shopify plans in India start at ₹1,499 a month on yearly billing for Basic, per Shopify's India pricing, and apps add up. A good agency should help you keep those costs sensible, not just deliver the build. Ask each agency to estimate your monthly app and plan costs alongside the build quote.
Contract essentials
Before you sign, make sure the contract covers:
- Scope and exclusions: exactly what is and is not included.
- Timeline and dependencies: what the agency needs from you, such as content, photos and approvals, and by when.
- Milestone payments: tied to deliverables, not dates alone.
- Change requests: how extra work is estimated and approved.
