Case study · Sugar trading and distribution
Custom ERP software for sugar trading and distribution
A connected operations platform that links mill purchases, delivery orders, dispatch review, bill documents and customer receipts, so quantities and balances stay traceable as a trade moves between teams.

The project in short
We built a custom trade-operations ERP for an Indian sugar trading and distribution business. It connects mill purchase allocations, delivery orders, truck dispatches, mill invoice reconciliation, bill documents and customer-wise receipts, so every quantity and balance can be traced back to the trade it came from. Mismatches are held for a person to review instead of being saved silently.
The challenge
A purchase order is only the beginning
A sugar trade passes through many hands: mill supply, brokers, customer orders, vehicle dispatches, billing instructions and collections. Each step adds documents and quantities that have to agree with the step before it.
The business needed one place where quantities, parties, documents and payment allocations stay connected as a trade moves across teams. This is a trade-operations ERP, not a factory production system, a warehouse management suite or a generic lead CRM.
What the system had to handle
- 01
Order clarity
Record the mill or unit, quality, quantity, lifting dates and the broker linked to each trade.
- 02
Dispatch control
Connect delivery orders to truck and date details, and keep bill-to and ship-to parties distinct.
- 03
Exception handling
Compare mill dispatch data with portal records before eligible invoice updates are applied.
- 04
Accounts visibility
Link bill references and invoice files to customer-wise receipt allocations and balances.
The workflow
One connected flow, from mill purchase to receipt
Each handoff keeps the trade context, so the next team works from the same quantities and parties.
- 01
Purchase
Mill or unit, quality, quantity and lifting details.
- 02
Delivery order
Allocate quantities and parties against the purchase.
- 03
Dispatch
Truck, date and completion for each delivery.
- 04
Reconcile
Import mill invoices and compare them with portal records.
- 05
Bill documents
Bill references linked to the actual invoice PDFs.
- 06
Receipts and reports
Receipt allocations, balances and filtered reports.
Partial dispatches and invoices can need extra review. The system brings them to a person; it does not post them on its own.
Dispatch reconciliation
Spot the mismatch before it reaches the books
Mill dispatch sheets are imported as spreadsheets, or sent as structured data through an authenticated import API. The team reviews each comparison in the portal before eligible records are applied.
- Exact matches can be marked auto-verified, but saving still needs an authorised Apply action
- Quantity limits stop an invoice from exceeding what is left on a delivery order
- Missing buyer details, unresolved differences and duplicate invoices go to manual review
- The import API brings in review data only; it never updates delivery orders or applies invoices by itself
Dispatch reconciliation
DO-0142 · sample
| Check | Mill invoice | Portal record |
|---|---|---|
| Bill-to party | Sample Buyer A | Sample Buyer A |
| Mill / unit | Sample Mill East | Sample Mill East |
| Quantity | 90 q requested | 80 q available |
| Outcome | Hold for review | Apply unavailable |
Quantity context
Know exactly what is left on every delivery order
Each delivery order shows the purchase it was allocated from, its authorised quantity, what has already been invoiced and what is still available.
- Purchase allocations visible against each delivery order
- Cumulative invoiced quantity checked against the authorised quantity
- Records scoped to the selected financial year
- Role-aware screens for operations, dispatch and accounts

Billing and receipts
Follow the document, follow the balance
Bill numbers, dates, bill-to and ship-to details and the externally generated invoice PDFs sit alongside customer-wise receipts and allocations.
- Each assigned bill reference links to the actual invoice PDF, with version-aware access
- Receipt allocations show pending and cleared bills, with history
- Reports can be searched by purchase order, unit and broker, and exported to PDF

Who it is for
Built for trading businesses that live on allocations
- Sugar traders and distributors
- Broker-led wholesale trading businesses
- Commodity traders with similar allocation and dispatch workflows
A good fit when
- Purchased quantities are split across many delivery orders
- Supplier invoices must be checked against what was actually dispatched
- Accounts track receipts customer by customer and bill by bill

What does a sugar trading ERP need to track?
Purchases from mills with quality, unit and lifting dates; delivery orders with their bill-to and ship-to parties; dispatches by truck and date; mill invoices checked against what was dispatched; bill documents; and customer receipts allocated against bills. The key is that every quantity can be traced back to the purchase it was allocated from.
Can the system import mill invoices automatically?
It imports mill dispatch data from spreadsheets or through an authenticated API, then compares it with the portal records. Nothing is saved without review: exact matches can be marked auto-verified, but an authorised user still applies them, and anything over the available quantity is held.
Does it generate GST tax invoices?
No. This implementation stores each bill reference with the invoice PDF produced in the business's accounting system. Deeper accounting integration can be scoped for a new project.
Can this work for other traded commodities?
The pattern of allocations, delivery orders, dispatch checks and receipts is common to many traded goods. For another commodity we would scope the system around your own documents, units and rules.
Is this a ready-made ERP product?
No. It is a custom implementation shaped around this business's process, roles and data. A new engagement is scoped separately and is not a subscription product.
